Use one cost basis for the comparison:

Compare this result with the domestic distributor’s product price, local delivery and service charges. Then calculate annual sales, expected gross margin improvement, inventory financing, stockout impact and the time needed to sell remaining stock if demand slows.
Consider an illustration. If direct import improves the sellable unit cost of a core SKU by USD 2 and the buyer sells 2,000 units per year, the initial margin opportunity is USD 4,000. If the project also creates USD 2,500 in additional fixed cost and excess inventory, the real value is much lower.
