A lower product price does not always produce a lower cost at your warehouse. A large retail box, a low carton quantity, high billable weight, or fixed import charges spread across a small trial order can reverse the result. A local distributor price already includes much of that import convenience. The right comparison puts every visible cost into one model. It does not assume that freight is a fixed amount per unit.

Use one landed cost formula

Landed cost per sellable unit equals product cost, packaging and customization, export preparation, international freight and insurance, duty, nonrecoverable tax and clearance, destination delivery, and a reasonable damage or replacement reserve, divided by the number of sellable units.

Recoverable import VAT may be a cash flow item instead of a permanent product cost. Ask your accountant or customs adviser how it applies in your country. Every quote should also state currency, trade terms, quantity, and validity. Prices based on different trade terms are not directly comparable.

See how package volume changes freight

Express carriers may compare actual weight with dimensional weight and charge the higher figure. DHL publishes a common calculation of length times width times height in centimetres, divided by 5000, to obtain kilograms. UPS also explains that dimensional weight may apply, while the divisor depends on the rate and market. Confirm the formula and rounding with the carrier used for the real shipment.

Consider a carton measuring 50 by 40 by 35 centimetres. With a 5000 divisor, its dimensional weight is 14 kilograms. If the actual weight is 10 kilograms, the quote may use about 14 kilograms as the billable basis. A revised carton measuring 45 by 35 by 30 centimetres has a dimensional weight of about 9.45 kilograms. If the actual weight remains 10 kilograms, the actual weight may become the billable basis. This example shows the effect of package volume. It is not a freight quote for any destination.

Collect six inputs before comparing trial orders

  • Record the net product weight, packed unit weight, and retail box dimensions.
  • Record units per carton, outer carton dimensions, gross weight, and carton count.
  • Confirm batteries, liquids, magnets, or other conditions that can change the available shipping route.
  • Ask the forwarder for the route, transit time, billable weight, surcharges, and quote validity.
  • Identify who pays duty, import tax, clearance, documents, and destination delivery.
  • Add samples, packaging proofs, labels, instructions, barcodes, and other one time setup costs.

Understand why a small order costs more per unit

Customs documents, pickup, clearance, and destination delivery often include fixed charges. A trial order spreads them across fewer units. A mixed SKU order may also use carton space less efficiently. Packaging suppliers can have separate minimum quantities. A small custom packaging run may cost more per box and may receive a later production slot than a larger run.

One practical option is to order a reasonable packaging quantity and hold the unused approved boxes for the next replenishment. This only works when the product specification, artwork, and required legal wording are unlikely to change. Otherwise the saved unit cost can become obsolete packaging.

Use three outcomes to decide whether direct import works

First, check whether gross margin still meets the target after the goods reach your warehouse. Second, decide whether the cash commitment and replenishment time are manageable. Third, identify what direct import provides that a local distributor cannot, such as a better assortment, controlled packaging, product coordination, or a stronger long term buying position.

If importing only lowers the headline unit price but sales volume cannot absorb the fixed costs, and the range has no meaningful difference, importing may not be the stronger decision.
